all right what's going on guys I'm here with my buddy Martin he is a is a little bit of a complicated last name so I'm not gonna butcher it but uh Martin is my great friend from Germany who is in Costa Rica right now and we started working together at the end of 2019 and he has a

very inspiring story as well as an impressive background in software and engineering so I wanted to talk with Martin today to share a little bit about his background his expertise what he's learned over the past few months and going from sort of the one-man operator in his agency to really leveraging a beautifully designed team of 10 20

30 people all over the world right now he's in Costa Rica loving life and I'm really excited to dive into what Martin has achieved over the last few months and share some of his wisdom with you guys so Martin thanks for jumping on thanks for being a list awesome man so yeah Martin so tell us a little

bit about your background and how you eventually came across different hunger and eventually we started working together but yeah just tell us a little bit about your background and who you are what you do okay they sold on eleven years ago so I'm actually Danish and 11 years ago I moved to Germany to Berlin to become cistern

and freelance graphic designer I'm self-taught but very fond of people just want websites so around 11 years ago I started making websites that day to become web apps so for over 10 years I've been the freelancer and but then three years ago after you know as a freelancer some projects it was going on a knob like wavy

it was okay I was getting by but three years ago then I made a company and I make a big step I've become an e resident so in Estonia they actually made a digital nation so for guys like us they're digital nomads or maybe travel too much you know maybe I didn't have an address for a while

I was just like stay three months there stay through there's people living like that like kind of homeless people but are just great great professionals traveling around you can get a online company there and the EU text number and then mail address right so which is very difficult to live without sorry about the no industry through scooters

anyway so I became an evasive end and I started the company just what I was doing before the freelancer I just made a company like that so one person company I'm the only employer is called mr. no oh you like mr. no Limited last year and then start a second company is Sam's company which is not very

active at the moment but that's going to be I'm going to produce software products like software service and then bring them out through the market like that so I have some scalable software products to sell them and within a legal framework where I'm painting where I could pay taxes and sell it and and everything is many digitally

so I use a company called solo and they just manage everything they have an app where I can upload the expenses and write invoices they manage following up the clients is not paying on time so these last ten years I found out that what you do is one person freelancer actually could be spared off out across 20

different kind of roles which is normal like we we think about if you have a big company you have enough employees and they have different roles you're going to have one person doing accounting you have one person caring about taxes you're going to have one person in care of legal advice but as a freelancer you say kept

everything and the thing I've been during the last three months by going through this six-figure agency program is through first map out what my sales process was lead generation process deliver process and I did not have any degeneration posts that's the first thing I figured out I have no way of getting a new client and I have

nothing getting any new client it's just part of math I treat my clients good many I work with over seven years or something so percent of work so that was really amazing to get that place and have it automated right where I'm like oh cool I'm gonna set this up and I'm just gonna I'm good you know

I'm gonna get sound it's all Morris house and no excellent contact the next year and then set up and is running so it's like a drip irrigation system you know it's like very efficient and it's going and I think that's maybe one of the main things that that I feel that I cheap was that I created a

way to get new leads and set up a team in India with over 20 people I've been working with him for or a longer time but actually to utilize the whole structure of my organization in the different phases lead generation sales and delivery and then meth around like a diagram like you would do with software to see

what is actually mitosis how does stranger go from being a stranger to someone that's interested in working with me and who are they actually how can add them value but how is this whole sales form structured what happens what's the steps who's responsible for that and in the end I had very clear view what am I responsible

for and what are the different tasks so that now I have to say clarity of what I'm actually doing yeah yeah awesome man so yeah I mean I definitely want to dive into you know everything you're talking about and going from sort of a one-man freelance operation to very streamlined very systematic processes but let's rewind there just

a few months and I mean tell us a little bit about you know where you were at before you started before we started working together and like what were some of the challenges that you were kind of facing because I feel like you know the challenges you are facing is are very similar to what a lot of

typical freelancers and even small agencies are facing so yeah can you just elaborate a little bit on that for us yeah so things were not bad you know I was I was having enough income with with the company that I could reinvest around half of it back into business development and growth and research and developing I developed

several new software applications so the last year that I and I did a pro bono project made a social platform for the Estonian ebcdic International Chamber Association where I'm a member so I felt really good I felt like wow I have you know I'm developing new stuff I'm innovating out of my own pocket I mean this thing

is securities that the business money is great I'm paying myself a salary like wow it's really good but still the problem was that there's a direct correlation between the amount of hours I put into my business and the money comes out at the end so then I have a very good two months and there's a lot of

month on inside and then there's two months where I don't do any work and I'm just developing you software or something like that so whoa there's no money coming in and this is a problem because I also did not had a susceptor for any way of generating new leads so I was kind of depending on this the

fat cap dried you're my main time giving me big software projects like you know very complex systems where you would have to know the organization and no one else can do it like they would have to be trained so like I'm not going to lose that kind of projects cuz too complex but still it's not consistent there's

like here weak work there two weeks work there so that was a problem was stressing your bed because I want to keep being able to make new software I want to make a SAS business and I know that once they do that I need to put regular time to make sure that customers are happy training people there's

a lot of stuff that needs to be done so that new company has started it was just like on a post I'm just paying the monthly fees for the bank account for the registration and stuff like that and this I had there is zero your income so far right but I still didn't want to give up on

it so I had to find a way how do you that our business is just run and it shouldn't be that it's you know Martin working for you like it should be still what I represent and the value I will usually bring but without me having to spend all the time no it's not that I'm someone special

and all the people I work with they do the thing they do better than I do and that was always my point but they're living specialist so like I'm piecing that JavaScript but I'm not like some master at all like I could deal with it I can also Google and finally I can get it done but so

I have no job as good expert or with the WordPress it's the same thing and I found out that everything I'm doing in my business I have to find someone who can do better and that's what I did one by one doing the projects and then when I was in anime in India two months ago for a

month I was just doing sitting all day having meetings with all these people going through the processes or with copywriting talking with them trying to just get trying to do anything I can to help them do the job better but also my make sure to say what is the requirements to say like if it's like this like

this how I expect you to do it right and make sure what the expectations are and here's the limit if you cross that border I will never work with you again but otherwise from that were all good and you know just clearly define the boundaries the processes and prepare everything and now I actually achieve that so now

I have teams for for flooded development for app development for reactive element for workforce development for static websites for any page contains for CEO for country marketing for like the only thing I'm doing myself now is besides maintaining the system is having a weekly or bi-weekly meeting with the teams just see what are the results of the

things we're trying to do like inbound campaign or Everett campaigns what keywords and then I also made sure these team people talk together with each other so that what they're learning that they can share that information with the designer and the copywriter so that the one is writing the blog is talking with the one doing the Edwards

appetite and so when they find out what keywords are working wealth well they also have to talk with the ones designing the landing page for my business but also to those writing the blocks for the future so in that sense it's it's it's pretty cool because they are quite excited they seem quite excited about it and I

think also made a big difference that I actually went there yeah and I spend time you get to know the people so yes now I have to do the sales talks and I send the invoices and that's the things that rely on me the rest I don't have to do but I could involve myself if I want

to go down and you know mess around but I'm trying as much as possible not to do that hmm you know I don't think to be a perfectionist or to sit on the people you trust with the job to sit on the shoulders and say yeah yeah a little to the left move to the right no yeah

yeah totally yeah I mean that's amazing right and you know we were just talking earlier you're in Costa Rica now you're you said you're checking in like 10 20 minutes a day spending like 10 20 hours a week max on on the business right so tell us a little bit or kind of walk us through you know

the transition that you went through from more of a freelancer and a lot of inconsistency in leads and inconsistency and new plot new clients and projects to now having everything just totally streamlined outsourced delegated to the point that you know you only have to work a few minutes a day and you're only spending time on sales and

the whole mission the business right so talk us through you know that transition that you went through so I think the program really taught me things that I hadn't studied business I was studying jazz music right so I have no clue and I don't there's no one in my family that have their own business though yeah I

have no friends feely like Aunt Polly and I got to know some friends who you know had them tick business and I learn a little from them I started I had some full-time interns you know like seven of them in total in Berlin where were people who were write me here I want to join the Erasmus internship

with mr. Knoll a graphic design look I'm just a freelancer and said we don't care just make very hard to find something but I said yeah but I'm working for my living room like okay I don't care so I was in my one-room apartment with the three full-time graphic design interns in my living room who is just

sitting like doing you know doing projects but but from home so I had already always been like the pet that I didn't really know you know I just asked people Ike what do you need and like I need a CD cover and I like I can do that because I know I know I can learn how to

do that you know like I have these two skills and I know how to do other things and I can learn that and I learned first the first thing I did was just the master master all the software's and that's how I get started with the craft but I've never stick anything about the business so when I

started the program here in the fall I did know I did not I need some kind of neat process like I know I need needs I know and I know I need protein shakes but not how to go about it I thought maybe I should do AdWords campaign it seems pretty no-brainer but what we which should I

choose who's actually keep updating but there's all these things that was just like you know black black area smoke area and doing the purging was like whoa okay yeah it all made sense right but there's just never anyone to walk this earth or in the friend and said hey how are you doing your business on you don't

have any big campaign or why you're doing all the work yourself you find someone that's what people don't know much a funny business really oh so I hit so much help and now I'm just 75% through the program I'm very excited to go through it and inside with the life accelerated program because already now I felt I

learned so much and I'm happy I didn't take a master's business education is the thing like that because I think this is like kind of a it's like hacking that education maybe you know courage just really walking you through and think hey have you done this yes they do the work exactly so let's see the transformation really

is first just a lot of knowledge a lot of learning about what a business is how we should run it I should not and also really one thing is realistic my mind is this view of three different ways of you being in a company so this the first stage where it relies on you completely you are the

bodily if you go to Costa Rica for a month no money's coming inside then the second one is where you're outsourcing you have some people but it's still pretty dependent on you the mental state manager stage I don't remember what the word was but it's still kind of dependent on you and then the last stage the owner

that's the cool one right where you can leave and it's going great you have actually created something that creates value and it's not just dependent on your time I always thought that it's lazy people and greedy people that want that model right I thought that if you want to be the owner and not actually do the work

and get up earlier all the date you're just like ham it's realistic evil greedy person they want to send it take the month on the porn step on there but really but by being ten years of just grinding and sometimes not want to work at all and then just being poor and say hi and let it be

but I really want to learn is that if you make a company that is actually making value that's a good thing and you do not have to suffer and you do not have to work 80 hours or 40 hours or maybe even 10 hours it doesn't matter it's fine if you work Cerre hours as long as all

the people are happy and you're creating value in this world that's fine so there are sort of some of this guild of wanting to not have to work hard you know we're raised that working hard it's like a great value but I'm like no I learned from software development that is the dry principle don't repeat yourself and

I agree if what my contribution to the world is I have to get these hundred heavy stones up on top of the mountain I think it's the same if I carry them one by one or if I know some magic trick to just make them flag there at once like who is to say I have to be

add value and it has to take a long time it has to third maybe break my back No so there are some of these a lot of inflammation and mindsets that that had to had to be rearranged and that suffering for your company is not a virtue it's like why would you do that you know you're gonna

be in a bad mood it's gonna affect your a person alive it's gonna take your clients trying to think the people that work for you so my main goal is I became very selfish in the way that I say I have to first care about mine so I have to allow myself to be selfish so I can

be someone that can get so that I could be something that can solve problems so I can be that person that so that can come up with the new idea when that's needed so now actually most of my days like now my question rejoin the nature my girlfriend but when I'm home working my goal is to have

nothing in the agenda nothing no plans like the day before I write a list what's important to do tomorrow could be maybe a meeting or something but my goal is that the list is empty and I can just sit there and I promise you there's always coming something then there's coming some email then there's coming a new

project or there's some idea come in the mind and I can actually be in a moment and act on that cookie this only this transition only happened because I found a way to clear my schedule before my schedule are always too full I always had too many things to do and I think this is the main thing

to figure out what is it that is keeping you away from having nothing to do because that state you want to be in at least once in a while during the day so you can act on new things that are important could be a conversation with someone could be you have to clean something you know somewhere it

could be something tedious you have to do shopping or it could be you need need and that doesn't matter like anything that comes and yeah so I it's really nice like I had several I had three different goals when we started the program or says I was a bit stressed but but still it was the most financially

successful year so so far but I know I can't keep doing it like that I'm going to burn out you like that so that's why I need I need to level up and I didn't know how and I didn't know anyone who who was at that stage I have friends in the also work at their own business

and stuff like that but I didn't know anyone who was actually that I could ask to guide me to the next level and I've been following your newsletter for for one half year and had been considering it I think maybe even I did a pre-qualification where I signed up for your program but I was denied because I

was making too few money which i think is great by the way that's great because it's like no you're not there yet we're right you need to live look I was way too low and what I've been did instead of your program was I took a five thousand euro loan to boost in my business I talked with

with the consultant and I did some online marketing and within I think two months few months I had paid the loan back already and thinks we're going again and then I was having I think enough work since then yes so the main transition is I achieve this I have a very easy workload I can basically choose whatever

I want to do or do nothing at all so now how I said that I think anyone listening to this and working they would love this so yeah I just very lazy I'm very lazy but I almost a very efficient to the same time so I said how easy could it be how amazing took my life yeah

right my job so I said well I want to just the perfect people the perfect client with a lot of money in the right industries to just feel like to just appear as a 15 minute sales call in my calendar whenever I in a time that I want and I don't want to do anything with it it

just has to happen magnetic and that's how it is now so the whole set of I I made is all automated but there's also five people working on getting those leads so it's not like that right there's one managing the the automation part there's one managing CEO one is doing that there's people taking care of everything that

needs to be done but I want this magic to happen for me I'm using Savior automation connect different tools that I said just the time slower that I would that you can have a Saints football with me and at the moment I just a two-hour window 10 to 12 that's when I want to talk with potential clients

and then if they are pre-qualified they have already gotten a quote I set up a calculator to get the code before so I know they have the money they surprise then they can make a sales fold with me and we we can talk and if not then I don't want to talk with them and what has actually

happened is I don't have a lot of sales force and the old one I had became like the perfect strategic partner with a shoots Network so if it keeps on like that and I had one same is called a week or a month that's okay as long as this breaking in growth and new clients yeah and it

really opened up my mind a lot to say well don't think you have to do anything in any way don't thing have to do anything at all but and we need to say what is your time work and your as my girlfriend that how much time is over she said some number right I'm gonna say like okay

well one thing for sure you're not gonna get more yeah but the other thing is if your number is quite high you have to find out how can I make it that valuable you also shared one the 25 came in 25 hour and T sheet yeah which is like just like the philosophy behind that is it's also

kind of the process that the program does help me to go through which is basically to say what are the most valuable things I'm doing and is there a way I can avoid doing the rest Turner and anyone listening to this really like write a list of things you're doing in the day saying you know what what

is really valuable to you there's also the Eisenhower principle you can use that to make like a matrix like that I use that years ago but you just stop doing things that are not important not valuable and if you see that the things that could be really really valuable you'll see that you don't have the time to

do it best like when you need really to take the whole image great right yeah totally yeah I mean it's it's crazy right like even just something as simple as booking a sales call for a lot of people like I mean I've talked a lot of agencies that have like months and months of sales cycles which is

you know there's some initial conversation there's some back-and-forth there's some initial quotes or proposals or whatever whatever and like that's you that's very much the old-school traditional model whereas you know looking at you like you just sit back and boom there's a new booking on your calendar right obviously a lot of work goes into the initial setup

right but I mean for those of those of us listening that are like oh my god like how is that even possible would you because you just maybe like talked us through like at a high level like what is that sort of chain of command look like so that people can actually start wrapping their heads around what

that would look like for them yeah sure so further so the main thing you have inbound and outbound marketing inbound marketing is you make some content it has to be valuable so I've been writing over your blog about landing pages so I think that's a really great sales tool that is really underutilized it's not that I'm like

I didn't invent the ending pages you know I don't have a senior portfolio nine pages but all the skills necessary I'd be doing graphic design works and programming I mean so next thing but there's also the psychology behind the design I know at least I can add a lot of value talking about this thing and if you

don't have special knowledge you know they've shared you can't you maybe to do abound and and convince some people of something right and and you know hustle them but that's not very nice nice and if you're not good at anything you know read a book start over but what if it is you are the best there and

you think you're really good at it start to find a way to share that videos or any way and that is the reason why someone should work with you if you don't have a reason like I don't know you want to support you to go on that's the good thing so but anyways you have that thing to

have great content that could attract people but usually it just gets lost in the world of nowhere so you don't have the big nipper you also need a pound they use Google AdWords to optimization you spread it out maybe you Facebook campaign or LinkedIn whatever you think that the people that is the ones that can get value

from what you're doing or and then find a way to define who they are then get it sent to them and offer them something first it's the first rule of networking is gift this you don't go out and ask you something if you don't have something you're willing to go with feet-first you can do it and try

it but people are really good at ignoring people that want something from you especially your money so if you can give something first that's also what I was leading his colleagues newspapers may be reading every second of it out like this Mac I know he seems really happy and excited and he's probably like this kind of Deuteronomy

type like like me but maybe he's you know he made it already so it's all so easy into saying you know it's easy for him to say because I know this like wait when you separate you see someone who made it you get like a little bitter like having a bit of you may know better you met

but as I was thinking like these guys have successful if they were maybe just lucky and it's so easy to say right if you say if you think that is all down to not how are you going to make it what's your plan just kind of you know so it's much better like of course log is a

big part of it but I think a lot will just determine when you make I feel oh okay maybe you wanna make it every week but if you do vertical word and have persevere you want maybe will take a year to get the first fine imagine how tell there would be the really long time and but well

if it's the same method that would give in assistant leads you why not wanna do it so how I'm doing it may be different for other peoples but the question is to ask yourself it's like how long can you delay read page you want a system like this that were just the right people are coming inside and

maybe maybe you have it set up in a week or a year some people they give up very very quickly they don't deserve it right it's not going to happen but even if you can't figure it out or there's so much technology or it's complicated I tell you it's getting so easy nowadays there's so many third-party solutions

the only thing is you maybe have to be able to willing to invest over 100 years month on fees for online software that's perfect and there's one thing I didn't want to do before it's a lot of money if you go shopping it's not a lot of money for talking about leads or you know making six-digit business

for many years times right and I think that that doubt and that here is the first step I have invested zero in AdWords on the first ten years nothing like I think some years ago I try to live in the next up I said no I am a guy that's really good at my job I don't need

to do that stuff it's only for Hustlas like I'm word-of-mouth yeah it's fine I am but there's no goal and in the end I'm just gonna like go broke and I could be me like maybe I could actually say she worth something but I do actually be actually I can add value and I see the projects that

I'm doing are going well so why not share that with the world why not set up a process so sorry I'm getting rid of it starts right here but there's the outbound and inbound make sure you spread it out don't expect people to come to you even if your best musician in the world people who will not

hunt you down know you like you have to go out and pimp yourself as if you have no talent just like the other ones they're doing otherwise you don't let get hurt so that's the first really important thing secondly what happens when people do you have been a way for people to go further with you what is

what is the next step so once you have added value to them blog post white paper video presentation information support whatever content login blah blah blah whatever it is you are doing in the next step is where you know that they know first of all that you can add them value that the next step is that you

have to know that they can add you value that means do they have enough money are they reasonable to work with and is what they're doing something that it aligns with what I'm doing so they want to be associated so maybe if you don't like war don't work with the you know defense ministry or war manufactory to

get to know them is that some someone I want to be associated with this is a project I want to put in my portfolio don't want to tell my mother that I'm working with these people or not so has basic things but but but this is important right you're gonna be passionate about working about so on where

you support what they're doing like now I'm working with someone who is developing the next generation of cooling systems in the world which I think's amazing cuz it's gonna massively produce electricity consumptions and they could implement them basically everywhere in the world so yes I want them to take over the market because it's just been a better

innovation it's going to be better conviron man so that's is with with my value wanting to maintain this beautiful benefit but it's not a sexy hippie company approaching something I just think that the net profit of what they're doing spells when this were very important for me secondly they can make shitload of money so they can afford

to do to work with me forever as long as I actually help help them to grow so so that's the second step you also have to say no just to be in the position and even maybe to you need the money these better to stay no if you have a a system where you can get a lot

of kinds yes to be ready to say where's my cutoff line so for Muslims and obviously Easter anything and then later came doors open but I couldn't take it because I was fully occupied or ghosts did not doors were opening all the time but I was just sitting in front of my computer doing that shady project I

said yes - I'm feeling and not being passionate about it not feeling that this makes sense no now I'm a I'm excited every day when I get up in the morning just never I'm like I don't have that anymore I'm happy when I wake up in the morning I'm not saying that I'm not bored and I'm not

frustrated or have some some fear sometimes but that at least I mean seriously that's worth more than the money oh but more practical stuff about the setup so how can you do this qualification well what I did is I set up a type form on my website and I have a landing page so the teams that are

doing AdWords seems i doing blog posts there is obvious points in this content where when I sell myself and say if you need help growing your business to sell your products you you can get free consultation with us we can see if we can help you help you with that and then they fill out the form and

many people from the forum they just get sent to the block because they don't have passion or because they don't have specific goals right or meaning and in the end of filling out the form I actually give them a price so they can see okay it's it's only 600 years a month or other Oh 600 years more

right so this is very arbitrary depending what people are selling how valuable it is for them at least they know and don't waste the time so I'm using its type for that then I'm connecting the time forum together with other tools like bacon male gender is hugely popular who is doing this you have to send out for

some automated new letters like that so I basically also made it all of that part so the emails Filipinos informed each and this ought to maybe even sent page and that when Edward there is new posts coming up on the website I have set here trigger send up to check that ad and then send out newsletter and

posted anything and to posted in face to other stuff separate somatically we would people then just fill out the form they can then create things called with me where they will they have to go in and see when is he available choose the spot that they want and saved here will then it's also connected to Calvin P

whatever you see for that and then I link it together with the Google Calendar so that when someone used type form to fill out the group Reformation and they book a meeting using gallantly and connected with the zoom also have a subscription to the zoom meeting like music now then set here with us except that will then

create in my Google Calendar the meeting and then it's it's complicated to set up yes but the end I have with the same policies 52 minutes here's Paul with with Matt and then I when I when I get up in the morning I look at my calendar I open it and I click on the link and that's

it so nice only work that this work I did you know it's like the chicken delay then if I see accepting someone saying hey tomorrow should be I tomorrow I don't want to talk to anyone and then I go and Helen me and say okay so more availability is clear my schedule for tomorrow and send out an

automatically send out yeah I mean you can't you can't describe the flow the work needed to get ya set up but I think that's the gist of it yeah yeah totally so yeah I mean just to kind of recap it's basically outbound inbound generating some interest and leads their content then from there they go through a landing

page where you know you share a little bit about what you do then from there they apply which is where you sort of qualify them which is really important and you know everyone listening like you do not want to say yes to everybody and you want to say no to most people and yes to a few and

then from there based on their responses they either get routed to book a call on your calendar if they're qualified or to your email list and blog so that you can nurture them and educate them so that eventually maybe they can be a ble so that's I mean that's uh I don't know a six-figure system seven figure

eight figure can figure you know I don't think there's any limit to how big you can take take the business that's the beauty of it right it's not adding more workload very streamlined very systematic so I hope that's valuable for everyone listening and thank you Martin for for walking us through that yeah we have we've actually been
